While Alibaba and Tencent dominate consumer ecosystems, Baidu has quietly built the most vertically integrated AI stack in China: chips, models, cloud infrastructure, and now real-world deployment through robotaxis.

That matters.

The real winners in AI will not be those with the flashiest models, but those who can close the AI loop:

Data → Model → Deployment → Feedback → Better Data

Baidu is one of the few Chinese players already doing this at scale. Apollo robotaxis generate real-world driving data. That data feeds Baidu’s models. Those models improve deployment efficiency — lowering unit economics over time.

This mirrors Google's early search advantage, not just another cloud story.

Why Robotaxis Are the Inflection Point

The Uber and Lyft partnerships signal something important: Baidu is exporting its AI capability, not just monetizing it domestically.

Robotaxis are not about near-term profits. They are about:

Regulatory moat through early compliance

If autonomy adoption accelerates post-2026, Baidu already has a multi-year head start.

Undervaluation vs Peers

Despite this, Baidu still trades at a discount to global AI peers, largely due to sentiment, not fundamentals. If the AI narrative shifts from model hype to infrastructure and deployment, Baidu's valuation gap could narrow meaningfully.

The question is no longer whether Baidu has an AI story, it is whether the market is late to recognizing how complete that story already is.
